Cleaning and changeover determine how much usable production time a flexible packaging machine can deliver. Review the complete sequence—from stopping product supply to releasing the first acceptable pack—before selecting equipment or approving a layout.

Map the complete stop-to-start sequence

List the actions required to finish the current batch, recover product or materials, empty the machine, isolate energy, remove parts, clean, inspect, dry, reassemble, convert format, select the recipe, prime and verify the first acceptable pack. Separate activities that can run in parallel from those requiring the same operator or safe access zone.

A mechanical adjustment described as a “quick change” may represent only a small part of the downtime. Product drain-down, label or film reconciliation, cleaning verification and first-off quality approval can dominate the process. Use the actual production procedure when comparing machine options.

Choose the cleaning method from the product and site

Dry cleaning, manual wipe, disassembly, flushing, washdown or cleaning in place may be appropriate in different applications. The choice depends on the product, cross-contamination risk, materials, seals, electrical protection, drainage, cleaning chemicals and validation needs. Do not assume that stainless appearance means a machine is suitable for unrestricted washdown.

Provide current safety data for chemicals and products where relevant. Assess operator exposure, incompatible materials, hot liquids, pressure and confined access. Where hygiene or allergen control is critical, the site should define the verification method and acceptance limit with its competent quality and safety teams.

Design format change for repeatability

Identify every adjustment, change part, tool and recipe. Use clear references such as scales, digital indicators, colour coding or stored settings where appropriate. Store change parts so that they remain clean, protected and linked to the correct format. A successful change should be repeatable by trained operators without relying on undocumented trial and error.

Check the mechanical extremes: smallest opening, widest pack, tallest cap, longest label and least stable container. The changeover plan should state which parts are common and which are dedicated, plus any sequence that prevents damage or unsafe access.

Control recipes and retained material

Define who can create, edit and approve recipes. Record parameters that must follow the format and those that remain process-specific. Prevent a recipe from being selected with the wrong change parts or materials where practical. At the end of a batch, reconcile product, closures, labels, film, cartons and printed material according to the site procedure.

Include restart and first-off approval

After reassembly, confirm guards, tools, parts, product path, sensors, utilities and recipe before introducing product. Use a defined first-off check for fill, cap, label, seal, code and presentation as relevant. Dispose of or segregate setup packs clearly. A line is not fully changed over when it moves; it is changed over when the correct acceptable pack is produced and released.

Cleaning and changeover trial

During FAT or a dedicated trial, observe the complete sequence with the proposed tools and parts. Record time by activity only as a planning measure under the named conditions; do not treat one rehearsed change as a guaranteed production result. Look for product traps, awkward lifting, hidden fixings, access conflicts and settings that cannot be repeated.

Can a packaging machine be cleaned in place?

Some product paths can be designed for flushing or cleaning in place, but suitability depends on the machine, product, seals, drainage and validation requirement. Confirm the actual cleaning method for the proposed configuration.

What is line clearance?

It is the controlled removal and reconciliation of previous product, labels, film, closures, cartons, printed material and documents before the next batch or format is released.

How can changeover settings be made repeatable?

Should cleaning time be included in output planning?
